the only feature i need is

I've been a nova user for years. Recently got a new phone so looked at alternatives.

I didn't like it at first, but Niagara Launcher has grown on me and I'm sticking with it. I feel like I can get to my apps quicker and the built in notifications are useful.

I'm also a convert to Niagara. It's a radically different take from the standard iphone-esque app grid, but once you get used to it it's really efficient.

I found it also made me much more aware of how many apps I had installed that I was never using, which I've now mostly uninstalled for a much cleaner list of apps I actually use.

Yes, you can change icons, but only to those provided in icon packs, not to any arbitrary image.

This has been my favorite since Android 7. Add Lawnicons for a zillion extra themed fully swappable icons.

Yes, I'm using a custom icon theme and set icons for those apps the theme didn't have.

I like Square Home. It's like the old Metro windows UI.

And yes, you can change the icons.

Lawnchair is what I'm currently using, and it has some support for changing icons. You can pick other icons from the icon packs you have downloaded, but not random files and you can't set icons for folders.

I've switched to... hyperion..? a while back.
I did like Nova a lot, and used that pretty exclusively for much longer, but switched when it got bought.

Yes, you can change app icons to anything you like, including another installed app or custom images.
